HVAC leads dry up in October because your summer lead flow was really the weather doing the marketing. When temperatures ease, emergency AC calls fall with them. The fix has to happen in July: capture every summer customer’s contact info, sell maintenance plans while you’re busy, and pre-book fall tune-ups before the phones go quiet.

Most HVAC owners treat the fall slowdown like a surprise. It arrives on schedule every year.

Leads drop because HVAC demand follows the thermometer, not your ad budget. In summer, broken AC is an emergency and people search the moment it happens. Search interest for terms like “AC repair near me” climbs with the heat and falls with it. In the shoulder season, systems still fail and still age, but nothing forces the homeowner to call today. The demand didn’t disappear. The urgency did.

That distinction is the whole game. Emergency demand finds you on its own in July. Shoulder-season revenue has to be built in advance, from customers you already met.

You can see the problem in most HVAC companies’ books. Summer revenue looks great, fall looks thin, and the owner concludes the market slowed down. What actually happened is that the company ran a seasonal business with a year-round overhead and no plan for the gap. The gap is predictable, which means it is fixable.

 

What should HVAC companies do in July to fix October?

Work this plan while your techs are still slammed. Every step uses busy-season volume to manufacture slow-season work.

  1. Capture every summer customer completely. Name, email, mobile number, and system age on every job. A July emergency call is an October tune-up lead, but only if you can reach them.
  2. Sell the maintenance plan at the kitchen table. The moment you fix their AC is the moment they trust you most. A tech who offers a maintenance agreement on every summer job builds your entire fall schedule.
  3. Pre-book fall tune-ups before you leave the driveway. “We’ll see you in October to get you ready for the season” turns one visit into two. Booked is better than promised.
  4. Build your fall email and text campaigns now. Write the tune-up reminder, the filter reminder, and the aging-system checkup offer in July. Schedule them for September. Slow-season you will not have the calm to do it.
  5. Shift ad messaging with the season, not after it. Emergency-repair ads earn their keep in summer. By late September, the winning message is the tune-up offer, the inspection special, and financing for replacements. Stale summer ads running in October is money on fire.
  6. Ask for reviews on every summer job. Review volume built in July is what wins the fewer, more contested searches of October. It also feeds the AI assistants that now answer “who should I call” questions.
  7. Audit before you cut. The reflex in a slowdown is to slash the ad budget. Sometimes right, often wrong. Run a mid-year marketing audit in July so you cut what underperforms instead of whatever got noticed first.

One Florida note: our season runs long. In Orlando, highs stay warm deep into October, so Central Florida companies get an extended runway that northern markets don’t. The dip still comes. It just comes later, and the companies that prepared in July own it. The longer season also means Florida customer lists are more valuable per name, because each contact has more billable months in a year to book.

Should you keep running ads during the slow season?

Yes, at reduced spend and with a different message. Cutting to zero saves money this quarter and costs you standing in the auction and the search results when demand returns, and rebuilding that standing next spring costs more than holding it would have. Fewer people search in the fall, but the ones who do are serious: their system is failing, or they are ready to replace. Competition also thins as other companies go dark, which can make shoulder-season clicks cheaper than July ones.

The rest of the fall pipeline comes from owned channels: your list, your reviews, your local SEO presence. Those don’t bill you per click, but they only produce in October if you built them in July.
